AI Agents Are Already Negotiating B2B Deals. Agentic SEO Decides Who Gets Invited to the Table

    TL;DR

Forrester expects 20% of B2B sellers to face an agent-led quote negotiation before the end of 2026, and Gartner projects AI agents will intermediate 90% of B2B buying by 2028. Agents already research a business, shortlist competitors and open negotiations through protocols like OpenAI's Agentic Commerce Protocol, but only 30-39% of buyers trust an agent to finish the deal without a human checking its work. That gap matters because a negotiating agent draws from the same citation pool a chat assistant uses, and most UK B2B brands are invisible in it: 72-96% of brands fail to achieve meaningful AI visibility across recent studies. Agentic SEO closes the gap by making a business legible to an agent executing a purchase, not just answering a question.

Forrester expects around 20 percent of B2B sellers to face an agent-led quote negotiation before the end of 2026 (Forrester, 2026). Gartner projects the same direction at greater scale: AI agents will intermediate 90 percent of B2B buying by 2028 (Gartner, 2026).

Your prospects are not waiting for that date. An agent can already research your business, shortlist your competitors, and open a negotiation before anyone on your team knows a deal exists. UK SME and mid-market businesses without an agentic SEO strategy are competing for buyers who no longer show up in person for the early stages of a sale.

Agent-Led Negotiation Is Already Live, Not Theoretical

OpenAI's Agentic Commerce Protocol, built with Stripe, lets a buyer complete a purchase inside a chat window (OpenAI, 2026). Instant Checkout went live with Etsy sellers in the US, and Shopify began onboarding over a million merchants from January 2026 (OpenAI, 2026). The protocol specification is maintained openly (Agentic Commerce Protocol, 2026).

Buyers Trust the Research. They Do Not Yet Trust the Decision

Only 30 percent of B2B organisations expect customers to let an agent handle research, negotiation, and the final decision on a large purchase (Gartner, 2026). 69 percent of buyers still bring a rep in to validate what the AI told them (Gartner, 2026). The agent narrows the field. The rep only confirms a choice already made.

The Businesses AI Ignores Are the Ones Agents Will Ignore

The majority of brands stay invisible to AI search despite active SEO investment (Semrush, 2026). A negotiating agent draws from the same citation pool a chat assistant uses to answer a question. “We do GEO but have no idea if it's working” is no longer only a measurement complaint. It describes not knowing whether the agent doing the buying can find you at all.

Different AI Surfaces Pull From Different Pools

Google AI Mode and AI Overviews share only a fraction of the URLs they cite. Optimising for one surface guarantees nothing in the other, or in Claude and Perplexity. Each model draws from its own pool of sources.

Your Sales Dashboard Has No Field for This

Only a minority of businesses running a GEO programme measure LLM citation visibility. CRM stages built around form fills and proposal requests capture nothing about an agent that shortlisted you weeks ago. AI-cited brands convert at materially higher rates than uncited brands, a gap invisible to any dashboard counting sessions.

A negotiating agent draws from the same citation pool a chat assistant uses to answer a question. If you are not in that pool, you are not invited to the negotiation.

    What UK Businesses Change Now

Agentic SEO closes this gap: making a business legible to an agent executing a purchase, not only to an assistant answering a question. That means structured facts an agent can act on, consistent presence across ChatGPT, Claude, Perplexity, Google AI Mode, and AI Overviews, and third-party corroboration an agent checks before committing a buyer's budget. Analysts project strong growth in the GEO market, and Forrester ranks AI visibility as an investment-level priority for B2B marketing leaders (Forrester, 2026).

Sellers treating agent-led buying as a 2028 problem are, by Gartner's own timeline, already two years behind. Forrester's 2026 negotiation is happening now, in accounts your team hasn't opened yet. Businesses that build agentic SEO decide who the agent invites to the table. Everyone else finds out after the shortlist has closed.
